Someone gossiping about you!

Yes! I am absolutely right that there is someone gossiping about you and your behaviors in your organization. And this gossipy body is very talented to walk around, leave trace and reach everybody in the organization and even outside of the organization. If someone, who gets on well with this body comes to your organization, s/he can tell a lot about your organization and come up with exact scenarios that happened years ago.

It is not more than 3 years that I am in business world and working with companies living more than 10-20 years. And I remember myself talking and even discussing in confidence about what exactly happened 6-7 years ago, how a company merged with the other, what was the main process related issues, what are the taken actions, whether they are successful or not, how these decisions affect their current business ...etc without talking to anyone who exactly experienced that period.

Are you surprised? Excited? Get anxious?
If you are a great fan of social media, sharing about where you are on Foursquare, what you eat on Instagram, what you feel and think on Twitter and who you follow on Facebook ... than you are already familiar with the concept from your social life and you should not be surprised when you noticed that everything happens in your business is tracked in much more detail.

How? Thanks to my gossipy friend in your organizations: The Data!

Is this a threat or an opportunity? Depends how you get on well with this friend.

We are humans - the living bodies, having habits, having memories, having ups and downs and you get it, our organizations too! You need to talk to your organization, you need to understand ups and downs, the reasons, the experiences and this will help you a lot to catch up with the upcoming trends and expectations in the market and to grow, most importantly to survive.

All we know that customers lead the business so the new trend is customer centric business strategies. To apply these strategies successfully, we are trying to learn as much as possible about our customers and thankfully our customers leave lots of footprints around. Are we capable of following these footprints? Is it easy to read and guess the next action of our customers? The answer for these questions is another topic but in overall the answer is Yes! But the next question is - are we capable of to react accordingly within an acceptable response time?

Do we know about our strengths, our weaknesses?
At first can we measure them? Yes we can!
But do we? Not very commonly.

Companies started to spend great budgets and efforts to understand and better serve to their customers by gathering volumes of external data. The point that we are missing is, data is such kind of an asset that can be benefited only if directed to a target! Otherwise, it might turn into a burden and even a risk. You can liken to our simple but most valuable source: the water. Do you want to grind the info or cause a flood?

The gossipy friend tells you a lot that can support you to gain quick wins without waiting till the end of long development cycle of any transformational project that will solve your current problems after three years! You are a running organization and it is inevitable that you have some strength that might attract your customers. Instead of looking what exists and taking all, focus on what you can do and use what you need to reach your defined targets.

There are trends going around and all we are trying to follow. So the result - many companies working on technology transformations, CRM projects, marketing campaigns, they are planning to go online, use big data in short time ..etc. All these are required in today's business world. But does the same work for everyone? Does not it sound like we are missing one of top trends - customization? Do you have your own well-structured and well-defined strategy and goals? Or just repeating trends as your new strategy? Believe me; they are too high-level to transform your business.

Define your own strategy, own targets and then go for a coffee with your gossipy friend! It will tell you where to focus, what to change and how to change according to your strategy. If you do not care it enough, it will start to gossip about you in the market!

Humanist Manifest

I do not know where the hell the world is going. I do not know whether we are human as required as to change the World to end up in peace, justice and equality for all living beings and the world itself. I am in sorrow watching the children dying under the bombs, dying because of politics, diseases, hunger, lack of clean water.. all kind of reasons. I am also in pain hearing about soldiers dying because I do not believe that all of them meant to kill civilians.

The wildness in world is like in a rush..  terrorist attacks, wars for nothing, police violence directed by politics, racism, discrimination.. Why/for what?! I could never find an answer for this question.  If you have one, please let me know!

And the next question, who might have something to say? Who can awaken the goodness (if still exists) in human beings?  Religious people???  Then which religion? I have never seen such a powerful discrimination in the world! I can list thousands, millions, billions of crime committed in the mean of religion. It sounds like religion is not the castle of goodness anymore but a cover to hide or justify violence in the world. Politicians??? Do we expect them to question their own behaviors? You and your conscience are the only one who can tell the truth to yourself.

I strongly believe that when we are able to eliminate any kind of discrimination in our minds and be fair to everyone, we will be close to solution. I am reading comments in social media calling Hitler back or thanking him what he did to Jewish people.  Could you please explain me what is the responsibility of innocent people who are killed in Nazi era for the violence in Palestine now? This is not the mindset to solve international problems. This mindset is what makes the problems endless! What will you say if Palestine kills civilians after 10 years? Then will you thank to today’s Israel for what it is doing now? There is no way to come to an end with this way of thinking. If you are thinking like that there are not much difference between you and Shaked. Who is responsible what is happening in Palestine today? Just Israel? Or also Europe discriminated Jewish people in the history? What about the Ottoman Empire, UK, France, all countries had power in the region in the past? What about US? What about Judaism? It is impossible to fix all the mistakes in history and religions. It is time to settle down and be fair to living people not to history!

And how to protest Israel? By not consuming products originating by Israeli companies? Ok, fine! So I can trust all of you that you will never eat KFC, BurgerKing, McDonalds anymore, will not use Unilever products, Polo, Diesel, Cacharel will not be your favorite brands anymore and of course you will never drink Coca Cola again! I appreciate all of you but to be honest I have at least 20% of the brands listed in my home now. Boycott is a way to protest but are you sure it is just the coke you did not drink today but will drink again starting from tomorrow or more chemicals, high-tech, diamonds that can be boycotted at country or even global level? There were protests in front of Israeli Consulate in Turkey. I support that. But again could you please explain the reasoning behind damaging Coca Cola trucks passing through the road? You think Israel will be doing war budget planning again because of these trucks. There is also another possibility which sounds me more realistic. The driver, who is most probably Turkish and Muslim and even maybe fastening, will be scold because of causing damage to company truck. We are all modern slaves. Our anger is like flash in the pan spread with no target and even to wrong target. If you do not believe, we can discuss further next month drinking our cokes or Nescafe’s. Can you think of how many people are working in Israeli originated companies located in Turkey? And could you please also consider the suppliers for these companies? Do you believe in your government to support domestic investments to provide jobs to all of these people?

Poverty is managing our actions, or turn around the coin, prosperity is governing the world. Please be realistic to yourselves. We are like in a helix, thinking as we are taking the lead and going forward but actually we are just turning around and sinking in a hell with the directions of invisible criminals of modern world. When we are surrendered by imaginary prosperity and made feeling them as our needs, we are falling behind of our natural ego. Our id is very open to external stimuli. When we are not able to build up our ego to handle all these expansion in our pleasure and need definitions, we are turning into modern slaves. This is not much different for decision makers doing all these violence in the world. Hope we will be able to control attacks to our id or improve our ego to handle all this expansion and finally find out the natural humanity inside.

I am sorry but you have overconfidence problem!

Why overconfidence is risky both for you and your organization?

As a new member in business life, you have specialities make you better than other people. But be ready to face the reality! Everything is different than theory in practice!

You have graduated from one of the best universities in the country?
You got an A from the course on this topic?
You attended to a training or workshop?
You have heard people talking about this topic?
Your previous company did a similar project?
You have an internship experience?
You read an article on this topic?
You have an idea?
You have competence?
...

The list can continue forever but "so what"? None of these excuses or explanations make you an expert on a specific topic. You might have tendency to learn and develop more than other people but still you have to give effort and practice. It is time to gather knowledge and experience for you now, not to pour the single drop you have. If an expertise is a glass of water, what you can gain with experiences listed above is just a single drop which can hardly reach the mouth of glass to impress a real expert. So do not be arrogant! An expert can easily understand your level of knowledge and your attitude towards the topic.

The single drop you have is the chance you can benefit to obtain new chances to gather additional drops. By thinking as you are the best on something and being arrogant, you lose your single chance to improve yourself. Instead of listening people who are trying to teach or explain you something, if you claim that you already know what they are explaining, you express an attitude as "closed to learning". People who come across with this attitutde will stop trying to share knowledge with you. At the end of the day, you are alone without any support and actually with nothing in your glass. On the other hand, if you have an attitude as "know something but need to learn more", people will try to share all knowledge they have with you and you will start to fill your glass very easily and quickly. Do not hesitate to say you do not know something and ask questions even the most silly ones. People will forget about your unexperienced period when you start to fill your glass.

You might still think as "I realy know a topic and why not to tell that I already know?". If so, again listen people and make additional comments on the topic. If you just say you know it but cannot express your knowledge in your comments or outputs you produce, I am sory but you have overconfidence problem!

In the first sentence of his article "How to Handle Your Investing Overconfidence" in TheNewYorkTimes, Carl Richards states "overconfidence is a very serious problem" and followingly he states what is tricky about overconfidence as "the people who are most overconfident are the ones least likely to recognize it". I strongly agree with this idea. I am aware about assurance from past success might lead overconfidence and long term experience might cause business blindness. However, if you are smart enough to control your confidence and instead of focusing on what you have learned, if you try to imagine what else might be staying still to learn, you will be on the safe side. I strongly believe that as people gather knowledge, they become more aware of how less they know and how much knowledge still exist to learn and can prevent themselves from overconfidence problem.

You can find some examples how overconfidence is risky for companies and economy in Richard's article. Different than direct economical risks I want to focus on risks on company brand and other employees and how they might have indirect economical impacts. If you are especially working in a proffessional services firm (e.g. in consulting) and reflect your overconfidence to a client, they will start questioning expertise and quality level of your company and you will possibly cause loss of new business. Additionally, when your colleagues notice that your glass is empty and not in a way to fill up, they will start to think that their knowledge and effort to improve further are undervalued by company and they will change their jobs. In the long term, this will create a cycle going worse and worse and affect the human resources quality of the company. I am sory but a proffessional company does not retain such a risk so all these might be a risk for you to lose your job.

No matter what you did, no matter what you succeed. there are still vast of knowledge around you that you will never be able to know them all. Be self-confident about your ability to learn and enjoy pleasure of learning new things even though your self-satisfied level of knowledge, which is actually a single drop of water which will be dried trying to reach mouth of glass ;)

Consulting business overview

Diversity and changes in consulting business make it difficult to distinguish consulting service types and to understand position of different companies in this business. Technological developments and their expansion through all processes in business is the main driving force of the change.

Types of consulting services

There are different types of consulting services which have similarities but also diversities. This makes it difficult to classify consulting services and to be understood by people out of this business. It is more likely that consultants come across the question "so what do you do in your job?". (Hopefully, I got used to this question thanks to being an industrial engineer :))

Some of the most common types are strategy consulting, management consulting, human resources consulting, IT consulting ... Instead of explaining all types of consulting services in detail, I want to give a grouping of services from an enterprise viewpoint which will also help us to understand the direction of change.

What makes a firm to get consulting services?

Growth is the main reason why firms apply consulting services. Firms want to:
  • define their targets and strategy, design their roadmaps
  • plan and manage change activities to implement the strategy and to reach defined targets
  • finally operate functionally in compliance with the main strategy
  • and manage risks and make assessments all over these steps

All these demands help us to classify and align different consulting services in four groups.

Types of Consulting Services
Types of Consulting Services
  • Direction : The first group includes consulting services related to strategy and overall vision which will affect the position of the company in the market. Consultants work with C-level executives. Entering to a foreign market, starting to serve in another sector, start-ups, merger and acquisitions can be given as example activities. Therefore, strategy consulting, management (planning) consulting and transaction (M&A) consulting services can be grouped under this topic.
  • Change : The main focus is performance improvement and developing the overall business according to the result of gap analysis between as-is and target sytems. Consultants work in coordination with C-level executives and medium level managers. Design of new manufacturing processes based on lean principles, development of a new marketing plan, technology selection and designing implementation plan are example services. Types of consulting services under this group are management consulting (performance), marketing consulting, technology consulting, financial consulting and some services of HR consulting.
  • Operation : Consulting services that requires specific skill set, knowledge on methodologies, tools, regulations and aims to implement designed solutions in the field. Consultants work with medium level managers. Implementation of a new software, process documentation, integration of a new accounting tool and tax services can be given as example services.
  • Governance-Risk-Assurance : The last group includes governance, risk and assurance services like risk mapping and mitigation plan, IT risk and assurance services, board performance assessment. Consultants can work with C-level executives, different level of managers or practitioners depending on the type of service.

Before moving on changes in consulting business, it is better to mention current understanding of management consulting. It was a term to express strategy and planning consulting services together but when the consulting services separated to lower branches (marketing, technology, HR, finance) and expand in these specific branches, it started to act as a broader term to cover services in direction and change group. Therefore, it is better to introduce a management consultant with his/her specific expertise.

How consulting business changing?

Firms are looking for more than advices!!! When they come across with new technologies, regulations, difficult market conditions out of globalization and economic volatility; they want to have companion by their consultants throughout the roadmap. This cause big consulting companies to broaden their services while also causing establishment of more sector or skill focused consulting companies.

Previously, when all functions of firms are managed by executives, consulting was about defining strategies, designing roadmaps and presenting to executive level. When firms start to grow, market conditions are changed and all processes are integrated with IT architectures; enterprise understanding is accepted and firms turned into more granular but integrated structures. Therefore, clients require broader perspectives to understand overall enterprise but also specific expertise for each unit to function better.

Technology is the main aspect which drives the change and exists in strategy of firms. This makes consulting companies to follow technological developments and diversify their services to grow whole consulting market and get market share. While big consulting companies doing that, boutique type consulting firms are also being established to address specific type of requirements like social media marketing, data management, mobile application development etc.

Consulting companies do not state change in the market or their direction but it is obvious that they are broadening their services. You can come across the description below in one of the leading management and strategy consulting firm McKinsey&Company.
"From strategy to operations, we are committed to helping our clients build their functional skills and boost performance for the long term." http://www.mckinsey.com/client_service

The figure below does not depend on any output from related companies but just what I see about these companies as an example of the change in sector.

direction of change in consulting
Change and direction of change in consulting
Independently of type of services, gray bars shows the level of focus of each firm in three groups of consulting services, while yellow arrows shows the direction and intensity of the change.

EY states its positioning in the market on its website. The dotted lines show the expansion and two way direction of change compared to previous positioning diagram.

EY change in focus
EY change in focus
Another change is consulting services are turning into complete packages or discrete products. In addition to consulting services as processes, consulting products with defined scope, planning and type of deliverables (that do not change depending on the client) are being sold.

change-ahead

Although I cannot see concrete evidence about it yet, I think program management and project management services will grow to cover management of all previous groups as the fifth group of consulting services.

to be a successful consultant / advisor

It is very important for a consultant to be an expert on her/his field, but is it enough?

Besides being an expert,

  • be a person that can be consulted!!!
  • be modest
  • trust yourself and make people trust you!!
  • take responsibility
  • be a good listener!!
  • follow what is going around
  • be curious about subjects that you need to be but not more!
  • be willing to learn
  • know how to search and learn by yourself!!!
  • create solutions instead of saying what is wrong!!
  • ask good questions
  • never say to your client they are doing wrong but make them aware what they are doing wrong and make them ask help from you!!
  • be a good team player!
  • be passionate about what you are doing
  • be patient!
  • be willing to serve your client but within the scope
  • get all questions seriously and answer them clearly, even the most stupid ones!!
  • make jokes but within the limits!
  • learn to say "we" instead of "I & You"...

Advisory vs Consultancy

There are many consultancy firms in the world, some of them are global and some of them are local. And some global firms, especially the ones in assurance sector (the Big 4) have created/established advisory sub-units and I am working at one of them.

Before I take part in this environment, I wanted to be a consultant. I was thinking that (as almost everyone did) advisory and consultancy are interchangable terms in business. But after I became an advisor (not a good word : )), I claim that they are different terms.

There are varying  point of views about how they are different than each other. The most common understanding is "advisors give advise but not implement" while "consultants act as practitioners and implement solutions". What I see in practice is:

In advisory you have to be more analytical and be aware of the technologies, developments, standards, ... etc in the world. You have to know the sector itself that you are serving and have an idea about every tool, standard, methodology, process, structure, regulation ...etc in the sector and even the relations and dependencies with other sectors. Your role as an advisor, is to analyze the system of your client, define the aspects that needs to be improved, suggest possible solutions by a study of benchmarking and customize these solutions for the specific requirements of your client.

In consultancy you have to be more open-minded and innovative/creative. You have to know the world(!) and the market(!) itself. Your role as a consultant, is to draw general view of how the world is changing, help your client to define development goals and design a roadmap to reach these goals. Consultancy is much more about designing strategies, developing new or really modified processes and increasing the ability of making decisions

I do not include IT consultants working in IT companies while defining consultancy. If you are working in IBM and implementing DB2 to your client, it sounds more like selling rather than consulting...

Advisory force you to learn many tools and methodologies and makes you a perfect follower of developments in the world. The thing what makes you a successful advisor is improving your client's existing business understanding and processes more than the other users of these tools or methodologies.

I believe that, consecutive use of consultancy and advisory will reveal more exhaustive solutions which lead the client to success.

Is urgency enough for planning?

Everything is urgent but urgent is subjective so make it objective!

Planning is very important to have things done on time but it is not always easy to do and to maintain. You might plan your day or week and start to work based on your plan but there is always unexpected tasks that will cause you to change your plan. Unfortunately almost all new tasks come as "urgent". What should be the methodology if everything is urgent? Should you plan them in order as they arrived, according to the level of person who ask you to do or based on something else?

All people subjectively consider their own jobs as urgent and important. If you are working together with more than one person, it is more likely that you will have urgent tasks on your desk being followed by many people. In such a case you need to find a way to prioritize them with an objective urgency level. Otherwise, you will end up having some tasks that are not finished on time and some are ready before they are required.

My methodology is making use of "due date" and "time required". If these are not enough to include everything in my plan to finish on time, I consider my "responsibility level" as the third criterion.
Always be aware about due dates of your tasks. If it is not told you in advance, do not hesitate to ask! Then calculate time required based on your previous experiences. If you are not experienced on this task you might ask further questions about required length of document and detail level or spend a few minutes to search through knowledge databases of your firm, through the Internet or by asking people who worked on this subject  to understand what exactly should be done.

Start placing the tasks on a time line base on their due dates. You might develop different strategies for that but if you do not have any strategy that fits you best or does not have any idea, "Urgency/Importance Matrix" is a useful tool.

List all tasks on your to-do-list and first give them an importance level. You can use different scales as low-medium-high or give numbers from 1 to 5. Then draw four quadrants as left. In addition to importance, consider urgency level of your tasks and place them in related quadrants. Then you are ready to fill your timeline. Start placing the tasks in 1st quadrant, continue with 2 and 4 and finally place tasks in 3rd quadrant. If you are not able to include all tasks based on their due dates and time required, you are almost done to eliminate tasks with low importance and low urgency. However, you should be careful not to eliminate all tasks in 3rd quadrant for a long period because most probably these will be activities that you want to do to enjoy, gain energy, refresh which are also very important for your overall performance. If the tasks that you could not fit your timeline are required by someone else, do not lose time to inform people about you do not have time to do this task. It is obviously better to be honest than not to keep promises. This will also make people let you know about tasks earlier.

All these might seem so structural and time consuming but when you get used to, it will start to be automatically in your brain and will help you to use your time efficiently. I am absolutely sure that if you do not have any plan, you spend time on thinking what to do next! And if your immediate decision does not work well, you switch tasks and spend additional time to focus on each. When you are becoming expert on planning, you will develop your own strategies, tools, balancers etc.

As an example, I usually do not plan short tasks.
If someone asks me for a small thing that will take less than 10 minutes, although it is not urgent, I do it immediately. Because I know that if I do not do it now, I will delay it till due date and maybe I will not have even 10 minutes at that time. It will also keep place in my mind and create additional stress. Moreover, when I do it directly after the person asks, s/he will be happy and have more tolerance towards me in future.

Another thing that I do different than the tool suggests, I do not always do importance tasks first. If they fit in my timeline, I try to finish as more tasks as possible before starting the most important one. Of course leaving some more time than required for unexpected problems. By doing that, I do not let other tasks to disturb me while working on the important one and can focus better. Another thing is people work more efficiently when close to due. This method also helps me to ensure quality in less important tasks. When  I start from the most important, I always want to spend more time to make it perfect which cause less time to others. However, by this way, the waiting important task make me work efficient on the others and close due date make me work efficiently on the important one.

Learn about planning tools that will help you to develop your own methods that will fit you most.
